THE DIAGNOSIS

A one-year-old startup with a strong Founder and genuine market demand was running entirely on instinct. There were no documented processes, no onboarding system for clients or staff, no formal business plan, and no strategic direction beyond 'keep selling.' The offer itself was underpriced and poorly structured, the Founder was delivering high-ticket value at mid-market rates with no way to justify or defend premium pricing. The business was busy but not building toward anything.

EXECUTION & OUTCOME

Most startups don't fail because the idea is wrong. They fail because the infrastructure never catches up to the ambition. This Founder had something real, a proven service, clients willing to pay, and the drive to build something meaningful. What they didn't have was any of the scaffolding a growing business needs to operate without the Founder doing everything manually, every day. We started with diagnosis. In week one, it became clear that the business had three critical gaps: it had no repeatable delivery system, no way to bring on staff or clients without the Founder personally walking them through every step, and no formal articulation of what the business actually was, what it stood for, where it was going, and how it was going to get there. The first build was infrastructure. We designed and installed a complete onboarding system, one for new clients, one for new team members, so the Founder could finally delegate without fear of quality loss. Alongside that, we built the company's first policies and procedures library: documented, searchable, and version-controlled. The second build was strategic. We ran the Founder through a structured strategic planning process and produced a 3-year plan with defined milestones, resource requirements, and 90-day sprint cycles. This wasn't a document that would sit in a drawer, it became the operating rhythm of the business. The third build was the one that moved the revenue needle fastest: the offer. The Founder was delivering extraordinary value but had never been taught how to frame, price, or sell at a high-ticket level. We identified two entirely new business models hidden inside their existing service delivery, models that could generate recurring revenue without proportionally increasing their time. We then recrafted the core offer to lead with outcomes, justify premium pricing with a clear ROI framework, and close at a level that matched the actual value being delivered. Twelve months after engagement, the business crossed $1M in revenue. The foundation made it possible. The offer made it fast.
